The 90-day AI roadmap: what actually goes in it

Owners often ask what they're paying for in a roadmap engagement. Here's the literal table of contents we deliver.

When we engage on a Tier I roadmap, the deliverable is a written document. Owners often want to know — fairly — what's actually in it. We're going to walk through the table of contents.

Section 1: business inventory. The state of your business as we observed it during the discovery phase. Your tools, your team, your operational tempo, the workflows that take time, the workflows that produce revenue. Three to four pages. This section alone tends to be valuable to owners — it's the first time someone has written their business down in this shape.

Section 2: opportunity ranking. Every place in the business where AI could plausibly help, ranked by leverage and ordered by sequence. We do this rigorously. The phone-answering opportunity might rank higher than the marketing-automation opportunity for one business and lower for another. The ranking depends on your specific operations, not on what's trendy.

Section 3: detailed scope for the top three opportunities. For each, what we'd build, in what order, with what integrations, on what timeline. Cost ranges with explicit assumptions. Risks called out. This is the section owners use to make actual investment decisions.

Section 4: team and operations implications. What changes for your team. What new processes you'd need. What you'd need to stop doing. Whether the engagement is compatible with your current calendar or requires moving things. Honest assessment of what your operations would have to absorb.

Section 5: a recommended 90-day plan and a 12-month plan. The 90-day is what we'd start tomorrow if you said go. The 12-month is what compounding looks like if you do all three top opportunities and they go well.

The whole document is yours to use whether you hire us or not. About half of our roadmap clients hire us for the build phase; the other half take the document and execute it themselves or with someone else. Both outcomes are fine.
