ROI math for AI: what to expect in your first 90 days
What good looks like at 30, 60, and 90 days into an AI deployment — and how to spot a project that's quietly going sideways.
We get asked this every week. The honest answer is that the first ninety days of an AI deployment have a fairly predictable shape, and knowing the shape helps you tell the difference between a project that's on track and one that's drifting.
Days 1 through 30 are setup. Integrations get wired, the system learns your tone and your data, you and your team kick the tires. Don't expect savings yet. Expect a few minor frustrations as you discover edge cases that nobody mentioned in the discovery call. This is normal. The number to watch in this period isn't dollars saved — it's how many of your real, weird, edge-case workflows the system handles correctly. We aim for 70% by day 30.
Days 31 through 60 are the soft-launch and tuning phase. The system is doing real work, but you're still reviewing more of it than you will be in steady state. Real ROI starts to show up here, but not at full rate yet — call it 40% of the eventual benefit. The number to watch is the trend in human-overrides per week. It should be falling, every week.
Days 61 through 90 are when steady state takes over. Most clients see the full ROI by day 90 — phone-call automation has paid back its setup, quote drafting is saving real time, customer service is handling the tail of inquiries that used to slip. By day 90, you should be running the system without thinking about it most days, and the conversation shifts from 'is this working' to 'what should we do next.'
